Phase 3 — the AI engine — is built. It reads a business owner’s numbers and what their team sees, ranks what to fix in dollars, runs a guided interview in the owner’s own words, and labels every figure by how sure we are of it. Every report passes a LINX advisor’s review before it reaches the client. Phase 4 — the consultant editing and SOW tooling — shipped July 18. Two phases follow: the handoff to Connect, then launch.

The build

Seven phases. Four shipped.

Each phase ends with a tagged commit. Phase 0 closed with v0.0.1-foundation, Phase 1 with v0.1.0-walking-skeleton, Phase 2 with v0.2.0-intake-complete. The ladder runs through v1.0.0-launch.

    Repo, CI/CD, and every Azure resource the diagnostic needs. Seven Terraform modules merged through PR #10. First production deploy May 4.

    Walking skeleton

    Stage 0 intake writes a real respondent record to Cosmos. Microsoft 365 guest invitation fires through a service-principal credential. App Insights traces the request end-to-end.

    Full intake

    Stages 1 through 4 live: business context, the 25-practice assessment with a no-financials path, document upload with reliability scoring and the QuickBooks accountant invite, pressure signals, and the company-code-gated Employee Pulse. Plus the audit log and the Entra-gated consultant admin view.

    AI synthesis

    Claude reads the whole diagnostic — the books, the documents, the team’s pulse, and a guided interview in the owner’s own words — and produces a priority map that ranks what to fix in dollars, with a confidence label on every figure. A hard, enforced cost ceiling caps the AI spend per run. Every report passes a LINX advisor’s review before it reaches the client.

    Consultant editing + SOW

    Override or adjust the AI’s findings with a written rationale, then scope the follow-on engagement — the consultant’s editorial layer on top of the generated draft. (The report and the release gate are built in Phase 3.)

    Handoff to the Ecosystem

    Signed, idempotent payload to the LINX Ecosystem, the client portal. HMAC headers, retry queue, replay button, and a Teams webhook on every crisis flag.

    Launch readiness

    The unglamorous half of shipping. First-party email so an owner hears from us rather than from Microsoft’s invitation service. A privacy policy and terms written from what the code actually does, and a script that can carry out a deletion request. The consultant can finally open the documents an owner uploaded. Then production go-live, the first cohort migrated, alert rules, and a load test at one hundred concurrent diagnostics.
